SmartReach.io research shows the gap between an average outbound program and a disciplined one, not AI alone, is deciding which sales teams hire and which cut.
HYDERABAD, INDIA, September 23, 2026 /EINPresswire.com/ — For two decades, sales development was the front door into a tech career. In 2026, that door is closing. Hiring trackers show postings for entry-level sales development representatives falling sharply year over year, even as AI-native companies quietly keep hiring. The usual explanation is that AI took the jobs. Benchmark data newly released by SmartReach.io, a cold email software company, tells a different story. The gap between an average outbound program and a well-run one has grown so wide that the same pipeline now needs far fewer people, but only on teams that know what they are doing.
The pay data deepens the mystery. Even as postings shrink, compensation trackers show salaries for the SDRs still being hired climbed 5 to 10 percent over the past year. Fewer jobs at better pay is not a dying role. It is a role being repriced, with the routine work stripped out and a premium on what remains.
The State of Cold Email 2026, drawn from more than 40 million emails across 5,000+ campaigns between January and June 2026, puts numbers on the divide. In 2019, roughly one cold email in twelve earned a reply. Today the industry average sits between 3 and 5 percent, one in twenty at best, and still falling. Inside the same dataset, agency-run campaigns held reply rates near 10 percent, about where the whole industry stood seven years ago.
SmartReach.io flags the limits of that comparison itself. The agency cohort already invests in outbound discipline, so selection explains part of the gap. It does not, the company argues, explain a threefold difference on the same channel in the same six months.
“Everyone blames AI for the SDR cuts, and everyone is a little bit wrong,” said Prateek Bhatt, co-founder of SmartReach.io. “When one team gets three times the replies of another from the same channel, the difference is not headcount and it is not tooling. It is discipline. That is what is really splitting the job market. It is also the good news, because discipline can be taught.”
The research also undermines a metric many staffing decisions still rest on. Apple Mail Privacy Protection pre-loads tracking pixels and security software clicks links on its own, so a reported open rate near 28 percent now measures machines, not interest. Reply rate, positive-reply rate and meeting rate are the numbers that matter.
A companion study, The State of LinkedIn Outreach 2026, reviewed 1,800+ campaigns from 160+ businesses over the same six months and found the same pattern. LinkedIn rewards selectivity over volume, and pairing a relevant email with a genuine LinkedIn conversation lifted replies 1.6 times over LinkedIn alone.
Together, the datasets sketch the role that survives. List building and first-touch scheduling now belong to software. The reps commanding rising salaries let AI absorb the busywork and reinvest the hours in judgment. Whom to target, what to say, when to change channels. For companies weighing cuts, the data suggests a cheaper first step than a layoff. Benchmark the team’s reply rate. An average team may not have too many people. It may be running an average playbook.
